In the modern workplace, it is common to juggle multiple projects, respond to an influx of communications, and pivot between diverse responsibilities. This constant state of partial engagement often means that tasks are started, paused, and resumed, leaving a trail of mental 'open loops'.

An open loop is, in essence, any uncompleted task or unresolved issue that your brain continues to monitor in the background. It could be a reply you owe, a document awaiting your review, or a decision yet to be made. While seemingly innocuous on their own, a multitude of these open loops accumulate, demanding cognitive resources even when you are not actively working on them.

The Zeigarnik Effect in the Workplace

The concept of open loops is rooted in the Zeigarnik Effect, a psychological phenomenon where people remember unfinished or interrupted tasks better than completed ones. This effect was first observed by Russian psychologist Bluma Zeigarnik, who noticed that waiters could recall details of unpaid orders far more easily than those that had already been settled.

While useful for memory recall, this constant cognitive 'tickle' from unfinished work exacts a toll on mental energy, leading to a state often described as chronic low-level stress.

For knowledge workers, this translates into a brain that is continuously allocating processing power to incomplete tasks. Even when attempting to focus on a single item, or during periods of rest, these mental placeholders for unfinished work can resurface, disrupting concentration and hindering true mental disengagement.

The Cognitive Overhead

Research indicates that the mere intention to complete a task, even without immediate action, consumes attentional resources. A study published in the Journal of Experimental Psychology: General found that subjects performed worse on a cognitive task when they had an unfulfilled goal in mind, compared to those with a fulfilled goal, suggesting that active goals tax working memory capacity.

This cognitive overhead manifests as:

  • Reduced focus: The brain diverts resources to keep track of open items, impairing attention on the current task.
  • Increased mental fatigue: Constant background processing leads to a feeling of being 'drained', even without intense effort.
  • Difficulty disengaging: It becomes challenging to switch off from work, as unfinished tasks persistently occupy thought.
  • Impaired decision-making: Cognitive overload can diminish the capacity for sound judgment and strategic thinking.

Closing the Loops

While it is unrealistic to complete every task immediately, acknowledging and processing these open loops can mitigate their impact. The goal is not necessarily to finish everything, but to remove the mental burden of remembering and monitoring.

Practical strategies often involve externalising these mental notes, allowing the brain to release its hold on them. This shifts the burden from internal memory to an external, reliable system.

Immediate Actionable Steps

  • Maintain a reliable 'inbox': Use a single, trusted system (a digital note, a notebook, an email draft) to capture all outstanding tasks, ideas, and commitments.
  • Process regularly: Dedicate specific, brief periods (e.g., 15 minutes at the start or end of the day) to review and clarify items in your inbox. Assign next actions, delegate, or discard.
  • Break down large tasks: Divide complex projects into smaller, distinct, actionable steps. Completing even a small step can partially close a loop.
  • Prioritise and defer deliberately: Rather than holding all tasks as urgent, consciously decide what will be done, when, and what will be deferred. Record these decisions in your system.
  • Set clear boundaries: Physically or mentally 'shut down' work by reviewing your list and making a conscious decision to pause. Trust that your external system will hold the information until you return.

The aim is to prevent a perpetual state of mental 'multi-tasking', freeing up cognitive capacity for focused work and genuine rest. By actively managing open loops, individuals can reduce background mental noise and reclaim some mental tranquility.
