Modern work often presents high demands: tight deadlines, complex problems, and constant communication. While some demands are intrinsic to challenging roles, the degree to which an individual feels able to influence their work processes, pace, or environment varies significantly. This perception of control, or lack thereof, is a critical factor in how these demands are experienced and processed by the brain.

When people perceive low control, even if they have some objective autonomy, the cognitive burden can be considerable. It is not merely about having power; it is about the feeling of agency, the belief that one can influence outcomes, or at least navigate their path through the workday effectively.

The Demand-Control Model

One foundational framework for understanding the impact of work design on psychological strain is the demand-control model, first proposed by Robert Karasek in 1979. This model posits that job strain is highest when job demands are high, but the worker's decision latitude (control over tasks and skill use) is low. Conversely, jobs with high demands and high control are considered 'active' and potentially stimulating, leading to learning and growth rather than strain.

High demand, low control work correlates with increased psychological strain and a greater risk of adverse health outcomes, including cardiovascular disease.

A meta-analysis published in The Lancet in 2017, examining over 600,000 individuals, found that job strain (high demand, low control) was associated with an increased risk of coronary heart disease. While this is a physiological outcome, the pathway often involves chronic stress, which has direct implications for cognitive function.

How Low Control Affects Cognition

The perception of low control can divert significant cognitive resources. Instead of focusing on the task at hand, the brain expends energy on monitoring threats, anticipating negative outcomes, or attempting to regain a sense of agency. This is a form of chronic stress response, impacting crucial cognitive functions:

  • Attention and Focus: Sustaining attention becomes more difficult when the brain is preoccupied with perceived lack of control. This can manifest as difficulty concentrating on complex tasks or frequent distraction.
  • Working Memory: The capacity to hold and manipulate information temporarily, essential for problem-solving, can be reduced. This may lead to more errors or a need to re-read instructions repeatedly.
  • Decision Making: When under perceived low control, individuals may exhibit impaired judgment, impulsivity, or indecisiveness, as the cognitive load limits thorough consideration of options.
  • Emotional Regulation: Chronic stress from low control can erode emotional regulation, leading to increased irritability, anxiety, or feelings of hopelessness, which further impairs cognitive performance.

Research by the American Psychological Association suggests that chronic stress can lead to changes in brain structure and function, affecting areas like the prefrontal cortex, which is vital for executive functions. While direct studies linking low work control to specific cognitive changes are ongoing, the established link between perceived control, stress, and cognitive performance offers a clear pathway.

Reclaiming Cognitive Space

Addressing a lack of control is often a systemic issue requiring organisational change. However, individuals can explore strategies to cultivate a greater sense of agency where possible:

  4. 4Seek Clarification: Ambiguity can reduce perceived control. Proactively seek clear expectations, priorities, and decision-making authority for your tasks.

These actions do not negate the need for organisations to design work that provides adequate employee control. However, they may offer a degree of psychological buffer against the cognitive drain of perceived powerlessness, allowing the brain to dedicate more resources to the work itself, rather than the stress of lacking control over it.
